On the night of 22 October 1707, twenty-one ships of the Royal Navy were sailing home to England. They were returning from the Mediterranean under Admiral Sir Cloudesley Shovell, one of the most experienced seamen alive. The fleet had fought through weeks of storms. The men were tired. Home was close.

The admiral needed to know one thing: where, exactly, was the fleet?

In 1707, a captain in open water had two ways to answer that question.

The best way was to look up. Find one star — Polaris, the North Star, the only point in the whole sky that stays still — and measure its height above the horizon. That single sight, taken against something outside the ship, something that does not move and does not care what anyone on board believes, tells you your latitude. One star, one measurement, and you know where you are.

But a star sight needs a sky. For weeks, storm and cloud had sealed it shut. Night after night the fleet sailed under a ceiling of grey, and Polaris never showed. So the captains fell back on the only other way there was: their own numbers.

A captain knew his speed — measured by throwing a rope with knots over the side and counting how fast it ran out. He knew his heading, from a compass. He knew his time, from a sandglass turned every half hour. He wrote these numbers into the logbook, and from them he computed his position. Speed, times time, along a heading. Sailors called it dead reckoning.

Dead reckoning works. Until it doesn't.

Every number in the method comes from inside the ship. The rope measures the ship. The compass measures the ship. The sandglass measures the ship. Nothing in the logbook measures the sea. So when a current pushes the whole ship sideways, every instrument on board agrees that nothing has happened. The errors do not cancel out. They pile up, quietly, all drifting in the same direction. The logbook stays tidy while the ship moves further and further from where the logbook says it is.

That night, the admiral did what a careful leader should do. He called the sailing masters of his ships together and asked each one for his computed position. They compared their numbers. The numbers broadly agreed: the fleet was safely west of any danger, in open water, clear to run for home.

The numbers agreed because they were all wrong in the same way. Weeks of storm had pushed the fleet north of every logbook on the water.

In the darkness ahead lay the Isles of Scilly, and the rocks that guard them.

The flagship struck first. HMS Association went down in minutes, taking every man aboard. Two more ships of the line followed her onto the rocks before the fleet understood what was happening. By morning, more than a thousand men were dead, wrecked on the coast of the country they served, a few days' sail from home.

It remains one of the worst disasters in the history of the Royal Navy. And here is the part that matters: it was not caused by a storm, or an enemy, or a careless captain. The fleet was run by professionals, keeping careful records, comparing their figures, agreeing with each other. They were destroyed by their own numbers.

Here is the cruel part. The captains knew exactly what they needed. One break in the cloud. One sight of one star. A single observation of Polaris would have shown them they were too far north, and the drift of a thousand small errors would have been corrected in a moment.

The fix was hanging above the clouds the whole time. But the sky never opened. So they trusted the only thing they could see — the logbook. Honest, precise, professionally kept. And it sailed them onto the rocks.

Every number in those reports was measured inside the ship. Revenue measures what the company billed. Costs measure what the company spent. The busy-ness numbers measure how busy the company kept itself. Not one of those numbers measures the sea — the customer, the reason any of the money exists at all. So when the customer drifts, when the reason they buy quietly changes, every instrument on board agrees that nothing has happened. The dashboard stays tidy. The reports stay green. Right up until the rocks.

This book is about the star sight. One measure, taken against something outside your own activity, that tells you where you truly are — and where your revenue is going before it gets there. I call it the North Star: the single leading performance indicator of value created for both your customer and your business. Your customer receives it today. You capture it next quarter. It measures the exchange between you, not either side of it.

The fleet at Scilly was not careless. Their star was hidden by weather. They had no choice but to fall back on dead reckoning, and it cost them everything.
